The DECIDE model is a six-step decision-making loop pilots use to work through in-flight problems: Detect, Estimate, Choose, Identify, Do, Evaluate. Developed from FAA research on aeronautical decision making, it turns the vague advice to “use good judgment” into a repeatable process you can run in your head when your instincts warn you something is wrong. It works because it gives your brain a track to follow at the exact moment it wants to freeze or fixate.

Why Good Cockpit Decisions Fail

When accidents happen to trained, current, and legal pilots, the airplane is usually working fine. The engine is running, the wings are attached. What failed was a decision - or more honestly, a chain of small decisions, each reasonable on its own, that added up to a place the pilot never meant to go.

The Federal Aviation Administration (FAA) has studied this for decades. Their finding is encouraging: good judgment is not a gift you are born with. It is a process. It can be taught, practiced, and broken down into steps, the same way you break down a steep turn or a short-field landing.

What Are the Six Steps of the DECIDE Model?

D - Detect that a change has occurred. This is the step everyone skips, and it is the most important. You cannot manage a problem you have not noticed. The change is rarely dramatic: a cloud deck lower than last time, a headwind eating your fuel plan five knots at a time, unexpected ice, a passenger who has gone quiet. Detecting means you hold a picture of what the flight should look like and constantly compare it to what is actually happening. The best pilots aren’t the ones with the fastest hands - they’re the ones who notice things early, while a problem is still small and cheap to fix.

E - Estimate the need to react. Something changed - so what? Not every change demands a response. If the ceiling dropped 500 feet but you’re still 3,000 feet below it with 40 miles to go, note it and keep watching. Estimate honestly whether the change threatens the safety of the flight. Is this a monitor situation or a do-something-now situation?

C - Choose a desirable outcome. Notice this comes before you pick an action. Before you decide what to do, decide what you actually want to happen. The answer, every single time, is a safe outcome - not an on-time one, not a save-face one. Say it out loud: everyone on the airplane walks away, and the airplane flies again tomorrow. Everything else is negotiable.

I - Identify actions to control the change. Now you brainstorm your options - plural. The trap in a tightening situation is tunnel vision, where you see only one option, usually the one that keeps you pointed at your original destination. Force yourself to list more: continue, divert to the airport behind you, divert to the one off your wing, climb, descend, land and wait, turn around, or ask Flight Service or Approach for help. There are almost always more options than a panicked brain will admit.

D - Do the action. Take the option you picked and commit to it.

E - Evaluate the effect. You’re not done. You acted, and now you loop back to the top. Did it work, or did it just change the shape of the problem? Detect, Estimate, Choose, Identify, Do, Evaluate - around and around, as many times as the flight needs. It is a loop, not a straight line.

How Does the DECIDE Model Work in a Real Flight?

Meet Dave. Dave isn’t real, but you know him - maybe you’ve been him. He holds a fresh private certificate with about 110 hours, rents a Cessna 172 from his flight school, and on a Saturday morning in October he’s standing on the ramp looking west. He promised his wife he’d have her at her sister’s place, three states over, in time for dinner. The sky to the west is that flat, milky gray that could be nothing - or could be everything.

Dave launches. The first hour is fine: high ceilings, good visibility. Groundspeed is a little slow, but it’s October, headwinds happen.

Two hours in, three things change at once. The ceiling that was high is now low - he’s descended from 5,500 feet to 3,500 feet to stay under the clouds. The sharp horizon has gone hazy. And his moving map shows the headwind has worsened, putting him behind on both time and fuel.

  • Detect: Dave notices all three changes - lower ceiling, worse visibility, worse fuel. He’s already ahead of most pilots because he’s paying attention instead of boring holes toward the destination with his jaw set.
  • Estimate: Do these threaten the flight? Dave is honest. Any one alone, maybe not. All three trending the same bad direction together? That’s a real threat - the marginal VFR squeeze, one of the most reliable killers in general aviation. This needs a reaction, not panic.
  • Choose: The desirable outcome is that he and the airplane are on the ground, safe, tonight, somewhere. It is not dinner. The instant the goal quietly shifts from staying safe to not disappointing anyone, the accident chain locks in.
  • Identify: Dave lists his options. (1) Press on and hope - but hope is not a plan. (2) Turn around into the gorgeous air he flew through an hour ago; a 180 back into known good weather is one of the safest moves in aviation and the one pilots resist hardest. (3) Divert to an airport about 12 miles off his right wing, land, top off, and get a real briefing. (4) Call Flight Service or Flight Watch right now for the picture ahead.
  • Do: Dave combines options. He gets flight following, asks for the nearest weather, and commits to the diversion - 12 miles to the field off his right wing. He tells his passenger what’s happening in a calm voice and flies the airplane there.
  • Evaluate: On the ground with tanks filling, Dave calls 1-800-WX-BRIEF and gets the real story: the front isn’t moving out until tomorrow morning. Option one - the hope plan - would have flown a 110-hour pilot and his family straight into instrument conditions with terrain rising underneath. Instead, he books a hotel. His wife is annoyed. His sister-in-law reheats dinner. And everyone on that airplane is alive to be annoyed about it.

That’s the DECIDE model doing its job - not one heroic decision, but a series of small, honest ones run through a loop, starting with noticing early and telling yourself the truth about what you see.

How Can I Practice the DECIDE Model on My Next Flight?

Practice just the D - Detect. On your next cross-country, every 15 minutes ask one question: What has changed since the last time I checked? Fuel, weather, time, how you feel, how your passengers are doing. Say the answer out loud if you’re solo. You’re training the muscle that notices, and that muscle is the one that saves lives.

Set your personal minimums before engine start. Before you fly, decide what would make you turn around - and write it down. A ceiling number, a visibility number, a fuel number, a time. A decision you make on the calm ramp with a clear head is worth ten decisions you try to make two hours in when you’re tired, task-saturated, and losing daylight. Personal minimums are you, at your smartest, leaving a note for you at your most stressed.
