Put yourself in the seat. It’s a Saturday afternoon in the fall. You’re flying a Cessna 172 on a cross-country to see family - about two and a half hours out, one fuel stop. You did everything right. You got a standard weather briefing that morning: VFR the whole way, with a broken layer moving in late but well after your arrival. It’s day VFR, so you filed nothing, but you told your instructor where you were going.

You’re about an hour and forty into the flight. The horizon ahead is getting soft. Hazy. The forecast said that broken layer would hold off until evening, and it’s 3:00 in the afternoon - but that layer clearly isn’t reading the forecast.

The ceiling is coming down. Not dramatically - just lower than it should be. You can still see the ground. But the gap between the clouds and the terrain is squeezing, slow and quiet, like a door closing one inch at a time.

How do I run the DECIDE model in real time?

Detect: name the change out loud

Detect means noticing a change has occurred, and it’s the single most-missed step in the whole model. The change here isn’t a bang or a warning light. It’s a slow, creeping degradation - and the human brain is spectacularly bad at noticing slow change. This is the boiling frog. Nobody flies into a wall of cloud on purpose; they fly into a gradual squeeze, one acceptable step at a time, until there are no acceptable steps left.

The skill is to name the change out loud: “The ceiling is lower than forecast.” The moment you put words to it, you’ve detected it. You’ve turned a vague bad feeling into a fact you can act on.

Estimate: judge the trend, not the snapshot

Estimate the need to react. Does this actually require action, or are you fine? Be honest, because this is where get-home-itis lives - the little voice saying, “It’s probably fine, family’s expecting me, I’ve only got forty minutes left, I can beat it.”

Estimate means you look at the trend, not the snapshot. Right now you’re legal and you can see. But the ceiling and visibility are both dropping. Ask: if this continues at the current rate, where am I in fifteen minutes? The honest answer - scud running down a valley with the terrain rising - tells you this needs a reaction now, while you still have options.

Choose: pick the goal before the action

Choose a desirable outcome. Notice the order: before you pick an action, you pick a goal. And the goal is not “get to the destination” - that was the goal an hour ago. It changed the moment the weather changed.

The new desirable outcome is: arrive somewhere, on the ground, in daylight, VFR, with the airplane and me intact. That reframe is everything. If your goal is still “reach the destination,” every option bends toward that. If your goal is “get on the ground safely with margin,” the options look completely different.

Identify: list every out honestly

Identify actions that could control the change. Brainstorm your outs:

  1. The 180. Turn back into the better weather you just flew through. That air was VFR ten minutes ago - it’s the oldest and best out in the book, because the weather you already flew through is the only weather you’ve actually confirmed.
  2. The divert. There’s a towered field about twelve miles off to your right, and the sectional shows lower terrain that way. That’s ATIS, fuel, a courtesy car, and a cup of coffee while this blows through.
  3. The climb. Bad idea here - you’re VFR and the layer is above you, so climbing walks you straight into cloud. Cross it off.
  4. Press on and hope. This option is always on the list, and it’s always the tempting one. Identify it honestly so you can weigh it honestly.

Do: commit to the turn

Do the action. You choose the divert - twelve miles, lower terrain, a real runway with real services. You start the turn, pull up the frequency, and tell approach you’d like to divert for weather.

Get comfortable saying that. You are pilot in command, and diverting for weather is not an emergency - it’s just good flying. You don’t need permission; you need to state your intentions. Then commit, because half a divert is worse than none. If you turn toward the alternate but keep glancing back at the destination, you’ve made a decision and then refused to fly it. Point the airplane at the good outcome and fly it there.

Evaluate: close the loop

Evaluate the effect of your action. You’re not done when you turn - you watch. Is the weather over the divert field actually better? Is the terrain actually lower? Is this working?

Decision making isn’t one choice; it’s a loop. If the weather over the alternate is closing in too, Evaluate feeds right back into Detect and you run the whole thing again: new alternate, the field behind you, whatever keeps you in air you can see.

Why does slowing down make DECIDE work?

The reason to love this model isn’t that it’s clever - it’s that it’s slow, on purpose. It takes a decision your gut wants to make in half a second and stretches it across six deliberate steps.

In an airplane, with the adrenaline up and the ceiling down, slowing your brain by even twenty seconds is the difference between a reaction and a decision. Your gut wants to press on. DECIDE makes your gut show its work.

How do I make good decisions before I even start the engine?

You do not do your best thinking in the airplane. Nobody does. The cockpit in a squeeze - terrain rising, ceiling dropping - is the worst possible classroom. The real work happens on the ground.

That’s where personal minimums come in. At the kitchen table, with coffee and no adrenaline, you decide your hard numbers: minimum ceiling, minimum visibility, latest acceptable arrival time. Then you write them down. A number you committed to on the ground is a number your scared, get-home-itis brain cannot argue you out of. You already had the argument, and you already won it. In the air, you just read the answer.

Why a divert is not a failure

Be honest about why pilots press on: it’s almost never that they don’t know better. The 178-second studies and the VFR-into-instrument-conditions reports are full of pilots who absolutely knew the rule. What beat them wasn’t ignorance - it was momentum. The airplane was already pointed at the destination. Turning around felt like failure. Landing short of the goal felt like giving up.

So reframe it: a divert is not a failure. A divert is a pilot who saw it coming and did something about it while there was still room to do it. On a checkride, the examiner isn’t looking for the pilot who threads the needle. They’re looking for the pilot who recognizes the trap and chooses the boring, safe, slightly inconvenient out. Diverting to an unplanned airport isn’t a bust - refusing to, when the scenario is screaming at you, is the bust.

The great pilot isn’t the one who makes it work no matter what. The great pilot is the one who quietly rearranges the whole afternoon so that “no matter what” never has to get tested.

One practical thing for your next cross-country

Before you go, pick your bailout points - actual spots on the chart. “If the weather isn’t what I expected by this town, I turn around. If I’m not on the ground by this time, I divert here.” Write them on your kneeboard. You’ve now pre-loaded the Detect and Estimate steps, so when the moment comes you’re executing a plan you made while calm, not inventing one under pressure.

Then, on the way home, debrief yourself - the thing almost nobody does. Where did I make a good call? Where did I get a little lucky? Where did I let momentum make a decision I should’ve made on purpose? That’s the Evaluate step applied to the whole flight, and it’s how a decision, made once, becomes judgment over time. Nobody is born with judgment. You build it, one honest debrief at a time.
