On the night of May 16-17, 1943, nineteen Avro Lancaster bombers from 617 Squadron RAF executed Operation Chastise - flying at 60 feet above water in the dark to drop a weapon that had never been used in combat against dams the Luftwaffe considered impervious. Why the Ruhr Dams Were a Strategic Target
The Ruhr Valley in 1943 was the manufacturing engine of the Third Reich. Steel mills, coal mines, and production facilities were concentrated in such density that the region was estimated to produce over half of Germany’s war materials. Every one of those operations depended on enormous quantities of water - for cooling, for steam, for industrial processing.
Three massive masonry dams held that water back: the Möhne, the Eder, and the Sorpe. The Möhne alone was 750 feet long and over 100 feet thick at its base, with torpedo nets stretched in front of it and anti-aircraft emplacements flanking the towers. The German high command considered them secure.
Barnes Wallis and the Problem No One Else Could Solve
Barnes Wallis was a British engineer who had already developed the Wellesley and Wellington bombers using his geodesic construction method. During the war, he turned his attention to a harder problem: how to destroy a massive masonry dam.
The math was unforgiving. Conventional bombs couldn’t do it - the dam face was too thick, and any weapon of reasonable size would either be absorbed by the water or deflect off the masonry. What was needed was a weapon that could press against the base of the dam and detonate there, where hydrostatic pressure would multiply the effect. But torpedo nets blocked any conventional underwater approach.
Wallis solved it by making the bomb bounce.
How the Bouncing Bomb Actually Worked
The weapon, officially designated Upkeep, was cylindrical - roughly five feet long. Before release, it was spun backward at 500 revolutions per minute. That backspin stabilized it as it skipped across the reservoir’s surface like a stone thrown sidearm. When it finally struck the dam face and began to sink, the spin kept it rolling against the masonry all the way to the base, where it detonated at a precisely calculated depth.
Making this work in combat required conditions so specific that Wallis himself wasn’t certain they could be achieved. The bomb had to be released from exactly 60 feet above the water - not 55, not 65. The aircraft had to be traveling at exactly 220 miles per hour, at a range of exactly 450 yards from the dam face. At night. Under fire.
The Two Instruments That Made the Attack Possible
Both the altitude and range problems were solved with solutions that are almost startling in their simplicity.
For altitude: engineers mounted spotlights under the nose and tail of each Lancaster, angled so their beams converged on the water surface at exactly 60 feet. When the flight engineer saw the two spots touch below the aircraft, they were on altitude. Conventional radar altimeters of the period weren’t accurate enough for this work - so the crews held 60 feet over a black German reservoir at night by watching two flashlight beams on the water.
For range: the crews used a wooden triangular sight with two pegs at distances corresponding to the known gap between the Möhne’s sluice towers. When those towers aligned with the pegs, the aircraft was at 450 yards. Release.
The Lancasters were also heavily modified. The bomb doors were removed entirely - Upkeep was too large to fit inside the bomb bay and hung in an exposed cradle below the fuselage. The aircraft vibrated slightly during every approach as the bomb spun at 500 RPM beneath them.
How 617 Squadron Was Formed and Trained
617 Squadron formed in March 1943 at RAF Scampton in Lincolnshire, assembled from experienced bomber crews across the RAF. Command went to Wing Commander Guy Gibson, then 24 years old, a veteran with nearly 170 bombing sorties and decorations including the Distinguished Service Order with bar and the Distinguished Flying Cross with bar.
The crews were told almost nothing about their target for weeks. They flew night after night over English reservoirs at low level - so many runs that local residents began lodging complaints with the War Office. The goal was to make 60 feet feel natural in their hands and feet, without reference to the altimeter. Which was the only way it was going to work.
The Outbound Flight: May 16, 1943
The attack began as the aircraft crossed the English coast at approximately 9:30 pm, flying low across the Channel to stay under German radar, then east across occupied Europe at treetop height. Navigation by moonlight, limited radio, no radar - reading rivers and railways from the cockpit at 220 mph in the dark.
Two aircraft were lost before Germany. One struck a power line over the Netherlands and went down with its entire crew. A second hit the sea and turned back.
The attack force was divided into three waves. Gibson led the first wave of nine aircraft against the Möhne. A second wave of five flew independently toward the Sorpe. A third wave of five was held as a mobile reserve.
The Möhne Dam: Six Bombs to Break a Wall
Gibson brought his wave to the Möhne just before 12:30 am. The reservoir glinted in the moonlight. The guns opened up the moment the Lancasters descended to bombing altitude.
Gibson made the first run himself - 60 feet, 220 mph, spotlights converging on the dark water below, wooden sight aligned on the towers. The Upkeep bomb skipped across the surface, struck the dam, sank, and detonated. A column of water rose 200 feet into the air. The dam held.
Wallis had calculated that multiple strikes in close proximity were needed to build sufficient hydrostatic pressure. Gibson called in the second aircraft - and then did something that remains remarkable. Rather than orbiting safely above the target, he flew alongside each attacking crew during its approach, drawing anti-aircraft fire onto his own aircraft as a deliberate distraction.
The third aircraft was hit on its run. Pilot Officer Hopgood released his bomb, but it cleared the top of the dam and detonated on the far side. His Lancaster was already on fire. He held it long enough for two crew members to bail out before it went down. Hopgood and five of his crew were killed.
The fourth run placed well. The fifth. Observers in the orbiting Lancasters reported the dam face appeared to tremble. Gibson called in the sixth aircraft.
When the sixth bomb detonated, the Möhne gave way. A breach 250 feet wide and over 100 feet deep opened in the wall, and 100 million tons of water began moving through it into the valley below.
Gibson transmitted the success codeword to Group Headquarters. The word was the name of his black Labrador - a dog that had been killed by a car on the Scampton airfield that same afternoon while Gibson was briefing his crews for the mission.
The Eder Dam: Forty Seconds to Get It Right
The surviving aircraft turned toward the Eder, which presented a completely different challenge. The reservoir sat in a narrow, winding valley with hills on all sides. The only approach was a curving descent through a gap in the hills that left almost no room to level off before the dam face - roughly 40 seconds of committed flying from the gap to the release point.
Crews made pass after pass in the dark before attempting to drop. On one approach, a Lancaster descended too steeply and had to apply full power and pull hard to clear the hillside on the far side of the dam. The crew came back and tried again.
It took three aircraft and multiple attempts. The Eder was breached just before 2:00 am.
The Sorpe Dam: The One That Held
The Sorpe dam was never breached. Its construction was fundamentally different - an earthen embankment rather than masonry - and Upkeep was not designed for this type of structure. Several crews attacked it. The Sorpe dam still stands today.
Losses and the Cost of One Night
The homeward leg was brutal. Aircraft that had survived the dam attacks were caught by anti-aircraft fire and night fighters on the return crossing. When the last Lancaster landed at Scampton in the early morning, 8 of the 19 aircraft that had taken off were gone. Fifty-three aircrew were killed. Three were taken prisoner. In one night. From a squadron that had existed for less than three months.
Barnes Wallis was at Scampton when the aircraft returned. He had fought for this weapon through years of institutional skepticism, argued for it when senior officers called it a waste of time, and now he stood on the airfield counting the aircraft that didn’t come back. He reportedly broke down completely. He told Gibson he never meant for men to die. Gibson - who had barely slept and had watched his squadron lose more than a third of its crews - told him no one could have done more.

Military Impact: What the Raid Actually Achieved
The flooding disrupted Ruhr industrial production through the summer of 1943. Repairing the Möhne and Eder dams required approximately 12,000 German workers and months of engineering effort. But the dams were repaired - Germany proved more resilient than Allied planners had assumed.
What was harder to quantify was the effect on perception. The British public saw that genuine precision was achievable - that the RAF could identify a specific target, engineer a specific weapon, train to use it, and execute in a single night. The German high command absorbed a different lesson: that structures as massive and permanent as the Ruhr dams could, in one night, simply cease to exist.
617 Squadron After the Dams Raid
617 Squadron continued as the RAF’s precision attack unit for the remainder of the war. They became the unit assigned to targets that conventional bombing couldn’t reach. They delivered Wallis’s next weapon, the Tallboy - a 12,000-pound deep-penetrating bomb. They attacked the battleship Tirpitz. They struck V-weapon sites across France.
Gibson was not with them for most of it. He was grounded after the Dams Raid - considered too valuable as a public symbol to risk on ordinary operations. He wrote his memoir, Enemy Coast Ahead, published in 1944, then flew one more operation that September - a light raid that should have been routine. His de Havilland Mosquito was found crashed in the Netherlands two days later. The cause was never determined. He was 26 years old.
The Avro Lancaster at Sixty Feet
The aircraft that made all of this possible deserves its own accounting. The Avro Lancaster was powered by four Rolls-Royce Merlin engines - the same engine that drove the Spitfire and Hurricane - each producing around 1,500 horsepower. Its wingspan measured 102 feet. Loaded, it weighed over 60,000 pounds.
Gibson’s crews flew it at 60 feet in the dark, over hostile reservoirs, while a spinning bomb vibrated beneath the fuselage and anti-aircraft guns tracked them across the water.
Most of those crews were in their early twenties. Some had never flown a combat mission before training with 617 Squadron began. What they had was the preparation - and a Wing Commander who flew alongside them in the flak rather than from a safe orbit above.
Aviation works this way. The margin between making it and not is almost always a specific number that somebody worked out in advance, and the job in the cockpit is to hit it. At the Möhne and the Eder, against everything the Germans could put up, Gibson’s crews hit those numbers again and again in the dark. And the dams came down.
